Cemented vs Strobel Construction: Which Is Right for Your Shoe?

The construction method is one of the first technical decisions in developing a shoe — it shapes how the shoe flexes, feels, wears and costs to produce. Here's how cemented construction and Strobel construction actually differ, what a Strobel board is, and how to choose between them for shoes and boots. We run both lines in our own workshop in Izmir, so what follows is how the two behave on a production floor rather than in a diagram.

What does shoe construction actually mean?

Construction is how the upper (the part that wraps the foot) is joined to the sole. The method affects flexibility, weight, durability, water resistance, repairability and unit cost — so it's usually decided early, alongside the last and materials.

Cemented construction

The upper is lasted over a form and bonded directly to the outsole with adhesive — no stitching between upper and sole. It's the most common construction method worldwide because it's efficient, versatile and cost-effective.

How a cemented shoe is built, step by step

Understanding the sequence makes it much easier to read a factory's quality claims. Cementing shoes runs roughly like this:

  1. Clicking. Upper components are cut from leather or textile, with the cutting direction chosen so the material stretches correctly on the last.
  2. Closing. The cut pieces are stitched into a three-dimensional upper, with reinforcements, linings and eyelets added.
  3. Insole attaching. A structural insole board — typically a cellulose fibre board — is fixed to the bottom of the last. This rigid board is what gives cemented shoes their structured feel, and it is the key physical difference from Strobel.
  4. Lasting. The upper is pulled over the last under tension and its margin is wrapped and secured to the underside of the insole board, usually in three stages: toe, sides (waist), then heel.
  5. Roughing. The lasted margin is abraded to open up the surface. This step is quietly decisive — adhesive bonds to a roughened surface far better than a smooth one, and under-roughing is a frequent root cause of failure.
  6. Cleaning and priming. The bonding surfaces are solvent-cleaned and, depending on the material, primed so the adhesive can key into them.
  7. Adhesive and activation. Adhesive — commonly polyurethane-based — is applied to both the lasting margin and the outsole, then heat-activated in a tunnel so it becomes tacky.
  8. Sole pressing. The sole is positioned and pressed onto the upper under controlled pressure and dwell time in a sole press.
  9. Chilling, de-lasting and finishing. The bond is cooled to set, the last is removed, and the shoe is cleaned, socked and finished.

Steps 5 through 8 are where cemented construction is won or lost. A factory that can tell you its roughing standard, its adhesive system, its activation temperature and its press dwell time is controlling the process. One that talks only about the leather is not.

Cemented boots

Cemented boots are built the same way as cemented shoes, with the upper simply extending above the ankle and usually needing a stiffer shaft reinforcement. The alternative for boots is a stitched construction such as Goodyear welt, which allows resoling but costs considerably more and adds weight and stiffness.

For most contemporary boot categories — casual, fashion, lightweight work-inspired styles — cemented is the sensible choice: lower unit cost, lighter, and a cleaner silhouette. Welted construction earns its premium mainly for heritage dress boots and genuinely resoleable footwear, where the customer expects to keep the boot for a decade.

Strobel construction

The upper is stitched to a flexible textile insole board — the Strobel board — with a Strobel stitch to close the bottom of the upper, then a midsole/outsole unit is attached, often with additional cementing or moulding. This is the standard for athletic and sneaker-style footwear, and Strobel construction shoes flex with the foot from the very first wear.

What is a Strobel board?

The Strobel board is the flexible textile insole the upper is Strobel-stitched to. It closes the underside of the upper and becomes the pliable foundation the sole unit bonds to — which is exactly what gives Strobel shoes their bend-with-the-foot feel and why the board's weight and quality matter as much as the stitch itself.

The contrast with cemented construction is structural, not cosmetic. A cemented shoe is built on a rigid cellulose insole board; a Strobel shoe is built on a flexible textile one. That single difference drives almost everything else people notice about the two constructions.

Strobel board materials and weights

Strobel boards are usually nonwoven polyester or polypropylene, sometimes laminated with a thin foam layer for cushioning. The specification is a real design decision, not a default the factory should make silently:

If a sample feels right underfoot but you cannot say why, the board is often the reason. Ask for the board specification to be written into the technical file so it stays consistent between the sample and the production run — a substituted board is one of the easier ways for a shoe to drift away from its approved sample.

How a Strobel shoe is built, step by step

  1. Clicking and closing. Identical in principle to cemented — components are cut and stitched into an upper.
  2. Strobel stitching. The Strobel board is sewn to the bottom edge of the upper on a dedicated Strobel machine, using an overlock-type stitch that closes the upper into a sock-like shape.
  3. Lasting. The closed upper is pulled onto the last. Because the bottom is already closed, this is faster and gentler than the multi-stage lasting a cemented shoe needs.
  4. Roughing and preparation. The bonding surfaces are prepared, as in cemented construction.
  5. Sole attaching. A midsole and outsole unit is bonded on — or, on higher-volume programmes, the sole is directly injected or vulcanised onto the upper.
  6. De-lasting and finishing. The last is removed and the shoe is finished.

The Strobel stitch itself is worth inspecting on any sample. It should be even, fully consuming the upper's margin, with no skipped stitches and no puckering along the board's edge — particularly around the toe, where the curve is tightest and a weak stitch line shows up first.

Which construction costs more to produce?

Unit price is the part brands look at first, but it is rarely where the difference actually lands. The variables that matter across a real production programme are these:

For a first collection, the practical advice is to avoid constructions that require dedicated sole moulds until the style has proven itself. Cemented shoes on stock soles, or Strobel shoes on an existing sole unit, let you launch at a sane minimum order quantity and commit to tooling later, when you know which styles are worth it.

How does each construction fail?

Knowing the failure modes is the most useful thing a brand can take into a factory conversation, because it tells you what to inspect rather than what to hope for.

Cemented: sole separation

Almost always a process failure rather than a materials one — insufficient roughing, contaminated bonding surfaces, adhesive applied too thinly or unevenly, activation temperature too low, or press dwell time cut short to keep the line moving. It typically shows up first at the toe and along the outside edge of the forepart, where flex stress concentrates.

Strobel: stitch and shape failure

A weak or skipped Strobel stitch rarely fails outright. Instead the upper gradually pulls away from the board, the shoe loses its shape around the topline and forepart, and the fit degrades over months. Because it is slow, it usually surfaces as customer complaints long after the shipment was accepted — which is exactly why the stitch line deserves attention at sample stage.

In both cases, ask to see flex-test and bond-strength results rather than taking a general assurance. A manufacturer running these constructions properly will have the numbers.

Neither method is "better" in the abstract — the right choice depends on the silhouette, the price point and how the wearer will actually use the shoe.

What does running both lines mean for your order?

Most factories own one of these lines and quietly steer every enquiry toward it. We run both, which means the construction follows the product rather than the product bending to the equipment. That is the whole practical point of this comparison — it is only a real choice if your manufacturer can actually build either.

Construction does not move the minimum or the lead time. What it moves is tooling: a Strobel style and a cemented style built on the same last still need their own sole solution, and a bespoke outsole mould is a separate decision from the last itself.

If a supplier tells you one construction carries a higher MOQ than the other, ask why. Usually it means they subcontract that line, and a subcontracted line is where lead times and quality control quietly get worse.

For children's and barefoot footwear specifically

Strobel is the more common answer, because the flex comes from the construction itself rather than only from a thin sole — which is what a barefoot children's shoe needs. Cemented remains the better choice where a defined silhouette or a boot upper is part of the design, and for first walkers where a very clean, light bond to a thin sole matters more than maximum forefoot flex.

Can cemented or Strobel shoes be resoled?
Generally not in the way a welted shoe can. Both bond the sole to the upper, so a repair means grinding off the old sole and cementing a new one — possible for a good cobbler on some styles, but not a designed-in feature. Specify Goodyear welt if resoleability is part of the product promise.

Does construction affect the minimum order or lead time?

The minimum is 100 pairs per style and colour, and production runs 4 to 8 weeks from approved sample for either cemented or Strobel construction, with sampling taking 2 to 4 weeks at 100 to 150 euros on an existing last or 200 to 250 euros for a new last. What construction does affect is tooling: each style needs its own sole solution, and a bespoke outsole mould is a separate decision from the last. If a supplier quotes a higher minimum for one construction than the other, it usually means that line is subcontracted.

Which construction is used for barefoot children's shoes?
Strobel is the more common choice for barefoot children's footwear, because the flexibility comes from the construction itself rather than only from a thin sole, giving the sock-like forefoot that barefoot design requires. Cemented construction is still used for barefoot styles, particularly first walkers where a very clean, light bond to a thin sole matters, and for boots or styles that need a defined silhouette.
